I have an issue with a BCM upper and the troy/bcm sights.  Went to zero and put a few rounds down range today.  The best I could get the elevation correct was about 3" low at 25 yds.  The sight post feels like it's bottomed out.  I stopped early due to time and ammo.  I'd like to try to figure this out without burning through a bunch more ammo.

I will have to get to a longer range and check it there and see what I can do.  Ideally I'd like a 50 yd or a 36 yd zero, but today all I had to work with was 25 yards.

The upper is a 16" mid BFH with the DD RIS II rail and the BCM/troy M4 sights.

Any ideas?
