I'm going to attempt to Free Float a handguard.
I have a BCM 16" upper.

Question is, which works better, the 12" or 15" handguard ?

Is the 15" to long for a 16" barrel ?

I've got a 15" SLR Ultra-Lite on my 16" barrel. I like it, but I don't know any different really. The standard AR hand guards came off pretty quickly.

I can't really answer your questions, but I can add that mine has a Fortis Rev 14 for reference:

It's a very personal choice.   As you probably know, BCM doesn't make a 12" KMR.  They only offer 13 and 15".
I prefer a 12", so I got a MI Keymod rail.   It's long enough to provide room for a handstop and light at the distance that feels comfortable to me.  If you have longer arms you may prefer 15".  There's also the aesthetic factor, again I prefer 12" on a 16" barrel.  Check out the picture threads to get a better feel for it.

ETA: I also try to save weight, another reason to avoid longer rails unless you really need them.  And the MI rails are about the lightest ones out there, almost as light as KMR but a lot cheaper and none of the chipping issues.

Carbine or Midlength gas system?  i know that doesn't mean jack squat in this question, but I'm curious.

That actually looks sexy.

I wasn't sure on length but now after looking at yours and others, I'm leaning towards the 15" M-Lok Light.

Here is a 13" on a 16". I think 15" would be too long but that's just me.
